Shop Traveler Template: What a Good One Contains (and a Free Start)

The traveler that couldn't answer a simple question
A customer calls asking where their job stands. The supervisor pulls the folder, finds three sheets clipped together, and none of them agree. One shows a quantity of 40, another shows 36 with no note about the difference. There's a sign-off box for final inspection, but nobody initialed it — or maybe someone did, on the copy that's now missing. The job might be done. It might be sitting behind a machine on the floor waiting for a second operation nobody logged. The supervisor says "let me check" and walks the floor, because the document that's supposed to answer that question can't.
This isn't a training problem. It's a template problem. A shop traveler template that's missing the right fields will fail this exact test no matter how disciplined the crew is, because there's nowhere to write the information down in the first place. A traveler that's structured correctly — the right header block, an operation sequence with standard times, and a place to record what actually happened — answers "where's the job" without anyone leaving their station.

What a Shop Traveler Actually Has to Do
Before the fields, the function. A traveler — also called a job traveler or job packet — is the document that travels with an order through every operation on the floor. It's not a work instruction (though it may reference one) and it's not the same as a routing sheet, though the two overlap heavily. A traveler has three jobs at once: identify the job unambiguously, sequence the operations in the order they have to happen, and capture what actually occurred at each step — who ran it, how long it took, what quantity passed, what didn't. A template that only does the first two (identification and sequence) is really just a routing sheet with a job number stapled to it. The third job — capture — is what separates a traveler that earns its keep from one that's decoration.
The Header Block: What Identifies the Job
Every traveler template starts with a header block, and it's the part most shops get mostly right, because it's the most obvious. At minimum it needs:
- Job number / work order number — the unique identifier tying this document to everything else in the shop's system, paper or otherwise.
- Part number and revision — revision matters more than most templates account for; a traveler without a rev field will eventually run last year's routing against this year's print.
- Customer name and customer PO number — for the "where's my job" call, this is the field that gets searched first.
- Quantity ordered — and a separate field for quantity released to the floor, if those ever differ (they do, on split runs).
- Due date — promised ship date, distinct from any internal target date.
- Material and material lot / heat number — especially relevant if the shop does any traceable work; even outside aerospace, knowing which material lot went into which job shortens the investigation when a customer complains about a batch.
- Date issued and issued by — who released this traveler to the floor and when.
That's the identification layer. It's static — it doesn't change as the job moves. The next section is where most templates fall short.
The Operation Sequence: Where the Traveler Earns Its Keep
This is the body of the document, structured as a table, one row per operation. A minimally complete row needs:
- Operation number — sequential (10, 20, 30...) so operations can be inserted later without renumbering everything.
- Operation description — plain language: "mill pocket per print," "deburr," "anodize — outside process," "final inspection."
- Work center or machine — which resource this operation runs on. If your shop has more than one of a given machine type, this field should name the specific one, not just "mill."
- Setup time (standard) — the time budgeted to get the machine ready before the first good part.
- Run time per piece (standard) — the time budgeted per unit once setup is done.
- Operator — filled in when the operation runs, not when the traveler is built.
- Actual start / stop time or hours — this is the field a blank routing sheet doesn't have and a traveler must.
- Quantity completed / quantity scrapped, with reason — every operation is a chance to lose parts; the traveler should force a reason code, not just a number.
- Sign-off or initials — who ran it, confirming the row is complete.
The gap between "standard" and "actual" on this table is the single most useful thing a traveler produces. A shop that quoted an operation at 0.4 hours per piece and is actually running 0.6 hours per piece is bleeding margin on every unit of every job that uses that operation — and a traveler with both fields on the same row is the only place that comparison happens without someone doing manual reconciliation after the fact. Standard Time and Actual Time: The Fields Most Templates Skip
It's worth dwelling on this because it's the field most home-built templates leave out, usually because it's the hardest one to fill in accurately. Standard time has to come from somewhere — a quote, a time study, a router that's been run before and timed. If a shop doesn't have reliable standards yet, the honest move is to put the field on the template anyway and start populating it with best-guess numbers, then correct them as actual data comes in. A template with no standard-time column can never support an actual-vs-standard comparison, no matter how good the shop's instincts are about which jobs "always run long."
Worked example, illustrative only: a job quotes an operation at 0.5 hours setup and 0.15 hours per piece for a run of 50. Standard total: 0.5 + (0.15 × 50) = 8.0 hours. If the actual comes back at 9.6 hours, that's a 20% overrun on that operation alone — and if this operation runs on every job that uses that work center, a template that never records the comparison means that 20% just quietly repeats, job after job, without ever showing up as a line item anyone reviews.
Quality and Sign-Off Fields — Especially for AS9102 Shops
If your shop supplies aerospace or other regulated work, the traveler carries more weight than a general job shop's does. It needs a field for inspection stamp or initials at each hold point, not just at the end. It needs a way to flag an operation as a mandatory inspection point (MIP) that can't be skipped even if the floor is behind schedule. And if a first article inspection applies, the traveler should reference — not duplicate — the FAIR package, because AS9102's three forms (part-number accountability, materials and processes, characteristic accountability) are a separate document with their own retention requirements. Confirm the exact form structure and retention period that applies to your contracts with the relevant prime or with SAE International directly; this article isn't the source of record for AS9102 compliance.
For shops without formal AS9102 obligations, the same principle still applies at a lower stakes level: a sign-off field at each critical operation is cheap insurance against a defect getting three operations further down the line before anyone catches it.
Where Paper and Ad-Hoc Templates Break Down
A well-designed template on paper still has structural limits that are worth naming honestly, because they'll bite you eventually:
- One physical copy. If the traveler is on the floor at the mill, the office can't see its current state without walking out and looking, or calling someone who's mid-operation.
- No aggregation. Even a perfect single traveler doesn't tell you that operation 30 runs long on every job that uses that machine — that pattern only shows up if someone manually compares travelers across jobs, which almost never happens on paper.
- Revision drift. A printed traveler reflects the routing as of the day it was issued. If the routing changes next month, jobs issued before the change are running an old version with no flag.
- Legibility and loss. Handwriting, coffee stains, and a traveler that gets separated from its job are not hypothetical risks in a shop that's been running paper for years.
None of that is a reason to skip building a good template — a good paper traveler is still better than a bad one, and it's a real improvement over memory. It's a reason to think of the template as the format for the data your shop is already generating, and to plan for a point where that data needs to live somewhere queryable rather than filed in a drawer.
